Custom CRM Development
A CRM shaped around how your company actually sells: across branches, field teams, quotations and WhatsApp, with the reporting management needs. Built by senior engineers you talk to directly.
What is custom CRM development?
Custom CRM development is building a customer relationship management system around your own sales process: your pipeline stages, quotation rules, branches, field teams and reporting. Co-Mate designs, builds and hosts it, connects it to WhatsApp, email and your ERP, migrates your existing data, and hands you full ownership of the code.

Custom CRM development is part of Co-Mate's digital transformation services. It is the right choice when your sales process is a real advantage, or simply too specific for a packaged CRM to model without workarounds.
Who this is for
Who is a custom CRM for?
Mid-size and growing companies whose sales process has outgrown spreadsheets, or no longer fits the shape of a packaged CRM.
Typical buyers
- Sales directors and heads of business development
- COOs running multi-branch or multi-country sales
- Founders and CEOs of companies with 20 to several hundred staff
- CTOs replacing a heavily customised SaaS CRM
Signs you need it
- Leads arrive on WhatsApp, phone, email and the website, and some are never followed up.
- Quotations are built in Excel or Word and nobody can see which ones are waiting for approval.
- Each branch or country uses its own tracker, so head office has no single pipeline view.
- You pay for a large CRM licence but the team uses a small part of it, plus spreadsheets.
- Field staff report visits by message at the end of the day, and managers cannot verify them.
What we build
Which CRM modules do we build?
Every CRM starts from the same core and grows with the modules your process needs. You choose what goes into the first release.
| Module | What it does |
|---|---|
| Lead capture & routing | Leads from web forms, WhatsApp, email, phone and marketplaces land in one queue and are assigned by territory, product or round-robin rules. |
| Sales pipeline | Your own stages, probabilities and required fields per stage, with Kanban and list views and stale-deal alerts. |
| Quotations & approvals | Quotes from your product catalogue and price lists, discount limits by role, approval chains and PDF output in your branding. |
| Multi-branch & multi-company | Branch-level data separation, head-office consolidation, multiple currencies and tax settings per entity. |
| Field sales | Visit planning, GPS check-in, visit notes and photos from the phone, and route views for managers. |
| WhatsApp & email | Two-way conversations logged against each lead and customer, templates, and shared inbox views for the team. |
| Role-based access | Permissions by role, branch and team, enforced on the server, with audit logs of who changed what. |
| Reporting | Pipeline, conversion, win/loss, salesperson and branch performance, with exports and scheduled email reports. |
Custom CRM or off-the-shelf: which should you choose?
Choose an off-the-shelf CRM when your process is close to the standard lead-to-deal funnel and the per-user cost stays reasonable as you grow. Choose a custom CRM when the business depends on things a packaged product handles poorly.
- Complex quoting: configurable products, branch-specific price lists, multi-level approvals or technical calculations inside the quote.
- Unusual structure: franchises, dealers, distributors, or several companies and currencies sharing one pipeline.
- Field operations: sales visits, site surveys or installations that need to be planned, verified and reported.
- Seat economics: large teams where per-user licences add up while most staff need only a few screens.
If a packaged CRM fits, we will say so, and we can still integrate it with your other systems. The full comparison is in custom CRM vs Salesforce vs HubSpot.
How do you move from spreadsheets or a SaaS CRM?
You move in a controlled cut-over: export, clean, map, import, reconcile, and only then switch the team over. Nothing is lost along the way, and nobody has to retype history.
- Inventory the data. We list every spreadsheet, export and SaaS object your team relies on, including the "unofficial" ones.
- Clean and map. Duplicates are merged, fields are mapped to the new model, and owners and stages are standardised.
- Trial imports. Scripted imports run several times in a test copy, with record counts and pipeline values compared each time.
- Parallel run. For a short period both systems are available while the team builds confidence.
- Sign-off and switch. Your team approves the reconciliation report before the old tool is retired.
If you are still running sales on spreadsheets, our guide on when to move from spreadsheets to custom software covers the warning signs and the risks of waiting.
How does an engagement work?
Five phases, each with a clear output you can review before the next one starts.
- 1
Discovery
We sit with sales, operations and management to map how a lead becomes revenue today, and which steps leak.
- 2
Architecture & scope
You get a module plan, data model, integration map and screen prototypes, with a scope for the first release.
- 3
Build in milestones
The CRM is delivered in milestones, each one demoed to your sales team and adjusted before the next.
- 4
Launch
Data migration, user training by role, and a supported go-live with an engineer on call.
- 5
Support & scale
New modules, integrations and reports as the team adopts the system, plus hosting and monitoring.
Which engagement model fits?
There are three ways to work with Co-Mate; the right one depends on how settled your scope is and how long the system will keep evolving.
| Model | Best for | How it works |
|---|---|---|
| Fixed-scope project | A defined first version or a specific integration with clear requirements. | We agree modules, milestones and acceptance criteria up front, then deliver against them. Changes are scoped and agreed before work starts. |
| Dedicated engineering team | Larger programmes, evolving roadmaps or several systems built in parallel. | Senior engineers work as an extension of your team on your priorities, with sprint planning, demos and shared tooling. |
| Ongoing retainer / support | Systems already live that need maintenance, monitoring, hosting support and steady improvements. | A reserved block of engineering time each month, with agreed response times for issues and a backlog of improvements. |
Most CRM projects start as a fixed-scope project for the first release, then move to a retainer for new modules and support. Companies rolling out across several countries at once often prefer a dedicated team.
What does the CRM connect to?
A CRM is only as useful as the data flowing into it. We connect it to the tools your team already uses, through official APIs. For WhatsApp specifically, see WhatsApp and CRM integration; for orders and invoices, see CRM and ERP integration.

Tech & infrastructure
Cloud or on-premise
Hosted on AWS, Azure, Google Cloud or your own servers. Data residency can be matched to your country.
Security
Server-side permissions, encrypted connections, audit trails, backups and single sign-on where needed.
Data ownership
Your database, your code, your cloud account. No per-seat licence on software you own.
Scalability
PostgreSQL and a modern web stack that handles growth in users, branches and records without a rebuild.
Where do we work?
Anywhere. Co-Mate is a remote-first engineering studio in Kerala, India, delivering for businesses worldwide.
GCC
Our working day covers the whole GCC business morning and early afternoon.
Europe & UK
Strong overlap with European and UK working hours for calls, reviews and releases.
US & Americas
Scheduled overlap with US mornings for workshops, demos and decision meetings.
India, APAC & Australia
Same or near time zone, so day-to-day collaboration is simple.
Discovery workshops, demos and training run online. You talk directly to the senior engineers who design and build your system, not to an account manager relaying messages.
