Choosing between a custom CRM, Salesforce and HubSpot is less about which product is “best” and more about how well each fits the way your company sells. This guide compares the three on the factors buyers actually weigh, and gives you questions to settle internally before talking to any vendor.
What is the quick answer?
HubSpot fits marketing-led, standard sales processes and teams that want to be productive quickly. Salesforce fits complex, enterprise-grade sales where a certified partner will configure and maintain it. A custom CRM fits when your process is unusual or a competitive advantage, or when licence costs at your team size outweigh the value.
Neither packaged CRM is a bad choice. The wrong choice is the one that forces your team into workarounds every day.
How do they compare?
| Factor | HubSpot | Salesforce | Custom CRM |
|---|---|---|---|
| Time to first use | Fast | Moderate, partner-led | Depends on first-release scope |
| Fit for standard sales | Strong | Strong | Built to fit |
| Fit for unusual processes | Limited by configuration | Highly configurable, often with code | Designed around them |
| Quoting complexity | Basic to moderate | Strong with add-ons | Exactly your rules |
| Multi-branch / multi-company | Possible, can be awkward | Strong with configuration | Designed in |
| Licence model | Per seat, by edition | Per seat, by edition and add-ons | No licence; hosting and support |
| Ecosystem | Large app marketplace | Very large ecosystem | Integrations built as needed |
| Data ownership | Vendor-hosted, exportable | Vendor-hosted, exportable | Your database, your cloud |
| Who maintains it | Your admin | Admin plus partner | Your team or engineering partner |
When does HubSpot fit best?
HubSpot fits companies whose growth comes from inbound marketing, content and email, with a fairly standard funnel from lead to deal. Its strengths are ease of use, marketing tools in the same system and a fast start. It becomes harder when sales depends on complex quotations, branch-specific pricing, field operations or deep links to operational systems.
When does Salesforce fit best?
Salesforce fits larger organisations with complex sales structures, many teams and the budget for a certified partner and an internal administrator. It can model almost anything, but significant customisation often means code, partner time and careful upgrades. It is strongest where its ecosystem of add-ons covers your needs.
When does a custom CRM fit best?
A custom CRM fits when the way you sell is specific enough that both packaged options would need heavy customisation. Typical signs:
- Quotations involve technical calculations, configurable products or multi-level approvals.
- You run franchises, dealers, distributors or several legal entities through one pipeline.
- Field visits, surveys or installations are part of the sales process.
- Most of your users need only a few screens, so per-seat licences feel disproportionate.
- You want the system, data and roadmap fully under your control.
What about total cost of ownership?
Compare total cost over several years, not the first-year price. A fair comparison includes:
- Licences and add-ons for packaged CRMs, by edition and seat count, including expected growth.
- Implementation: partner fees for configuration, or build effort for custom.
- Integrations with ERP, accounting, WhatsApp and other systems, which are needed in every option.
- Data migration from spreadsheets or your current tool.
- Hosting and infrastructure for custom; included in packaged licences.
- Support and changes over time, by an administrator, partner or engineering team.
- Hidden cost of workarounds: hours spent in spreadsheets and re-typing because the tool does not fit.

Is there a middle way?
Yes, and it is often the best answer. Keep HubSpot or Salesforce for pipeline management and marketing, and build custom pieces where the packaged CRM is weakest: a quotation engine, a field-visit app, a partner portal or a WhatsApp inbox, all connected through APIs. Your users get a system that fits, without abandoning a platform the company has invested in. See WhatsApp and CRM integration and CRM and ERP integration for typical connections.
Questions to ask before you start
- Which parts of our sales process are standard, and which are genuinely ours?
- How many users will we have in three years, and how many need full access?
- What do quotes look like today, and who approves them?
- Which systems must the CRM exchange data with?
- Do we have, or plan to hire, a CRM administrator?
- How important is owning the system and data outright?
- What workarounds does the team use today, and how many hours do they cost?
- If we chose wrong, how hard would it be to move?
